How I increased a Design team’s productivity by 50% with Design Operations, mentoring and AI

Sustainable productivity begins when friction stops consuming space in the process. This case study shows how I combined workflow analysis, people development and AI applied to Design to increase a team’s delivery capacity.

Productivity begins with reducing friction

I worked in a high-volume Creative Operations environment to increase the productivity of a Design team responsible for digital assets, including banners, videos and advertising pieces.

The challenge involved scale, quality, short deadlines and a growing queue of briefings. I focused on workflow improvement, team development and the automation of operational steps.

Every bottleneck leaves clues. Leadership starts by learning how to see them.

I followed the full process: briefing intake, file organization, asset production, reviews and delivery. I found incomplete information, recurring questions about formats, inconsistent file structures, predictable review issues and dependencies on specific people for operational decisions.

These issues consumed capacity, reduced predictability and increased pressure on the team. Increasing a Design operation’s capacity requires understanding where the workflow loses time, where dependencies form and which tasks can be simplified.

Design Leadership and people development

Leadership creates capacity where dependency used to exist.

I kept my own deliverables moving while dedicating part of my time to team development. I held short, practical conversations to share technical knowledge, file organization practices, shortcuts, review criteria and ways to interpret briefings with more confidence.

The goal was to expand each designer’s autonomy and reduce recurring errors before approval. This work combined mentoring, Design Leadership and Design Operations.

Shared knowledge turns individual experience into collective strength.

Over time, knowledge circulated more effectively across the team. Designers gained more autonomy, and the workflow depended less on a few specialists.

Automating workflows with Artificial Intelligence

Technology creates value when it gives time back to creative thinking.

I also found an opportunity at the beginning of the creative process. Briefings already contained important campaign information, formats, references, application rules and operational data. Preparing those materials required repetitive work before designers could begin the creative stage.

I developed an Artificial Intelligence automation solution integrated into the Design workflow. It connected briefing information, Figma and Airtable to organize data and prepare part of the initial structure for each request.

The integration reduced operational work and created a more consistent starting point. Designers could focus more attention on content validation, key visual application, creative decisions and asset quality.

Well-applied automation protects the team’s time for decisions that require judgment, context and experience.

Results for the team and the operation

Scale is the result of a system that makes good work easier.

In approximately one month, the team increased the number of delivered assets by 50% and eliminated the queue of new briefings that had started to form.

Beyond volume, the process became more predictable. Recurring errors decreased, designers gained autonomy and technology began supporting the operation more consistently.

The work was also formally recognized by leadership and the client.

Productivity as a Design Operations practice

Teams perform better when the system works in their favor.

Productivity in Design teams depends on clear processes, accessible context, integrated tools, people development and room for creative decisions. Queues, rework, dependencies and missing standards consume operational capacity every day.

As a Design Leader, I work to create systems that help teams operate with more clarity, autonomy and scale. That includes leadership, multidisciplinary collaboration, workflow improvement, automation and continuous attention to delivery quality.

The question that guided this work was simple: what is making it harder for this Design team to do its best work?
